every paid media manager eventually has this conversation.
the client pulls their CRM. Google Ads shows 40 conversions. the CRM shows 18 leads. the client wants to know where the other 22 went.
the wrong answer: "attribution is complicated." this is true but it's not useful.
the better answer starts with a question: what is Google Ads counting as a conversion? if it's counting page views, phone call button clicks, form starts, and form completions all as separate events, 40 reported conversions might represent 18 actual leads plus 22 soft engagement actions.
the conversation I have:
"let's look at exactly what Google Ads is counting. your CRM number and your Google Ads number should match on the same event. right now they might be measuring different things. the fix is to make sure Google Ads is only counting completed form submissions, not every interaction that happened before the form."
this reframes the gap as a tracking calibration problem, not a performance problem. it's accurate. it's solvable. and it gives you a clear action item.
the accounts where this conversation gets harder: when you've been reporting inflated conversion numbers for 6 months and the client has been using those numbers to make budget decisions. fixing the tracking means the dashboard drops 40%. that requires a different conversation about data integrity and what the real performance actually was.
this is why running /conversion-audit at account start matters. catch it before it compounds: https://paidmedialab.com/pack
